The Demo Looked Perfect. Nobody Checked the Data.

There is a proliferation of AI tools that are impressive. Agentic workflows. Voice interfaces. Autonomous apps. The list keeps growing — AI that books appointments, answers patient calls, analyzes financial data, generates reports.

But here’s what most of these tools leave out: a serious look at the quality of the data they’re being given.

How many so-called hallucinations are the model doing exactly what it was designed to do — interpreting data that was ambiguous, incomplete, or misrepresented from the start?

What the Demo Doesn’t Show You

A schema tells you what the data is supposed to contain. It doesn’t tell you what it actually contains. And you can’t rely on the AI to figure it out — AI tools interpret what they’re given confidently, even when what they’re given is wrong. The assessment has to happen before the connection, not after.

Schemas go stale. Databases accumulate columns that were repurposed or abandoned when the business changed. The column is still there, still typed, still looks valid — but what it contains today is not what it was designed to contain.

Your real data has column names like src_cd, stat_cd, and flag — abbreviations that made sense three years ago and mean nothing to an AI tool today. Null rates of 15%, 30%, higher. PII in places nobody documented. Mixed formats. Inconsistent representations.

The demo used none of your real data. The production deployment will use all of it.

The Check That Should Happen First

Before you connect your data to Copilot, Genie, or any AI tool — before the pilot, before the POC — someone should assess whether the data is actually ready. At the dataset level. Column by column.

Is this column name clear enough for an AI tool to interpret correctly? Are null rates low enough that answers will be reliable? Is there PII that shouldn’t be going to a public model?

These are not complicated questions. But they almost never get asked before data is fed to AI.
